Outsourcing vs In-House Hiring: The True Cost Compared

Published: 29 October 2026 · Last updated: 29 October 2026 · By Ameer Hamza

Comparing a salary with an outsourcing quote is the most common mistake in this decision. A salary is only part of what an employee costs. An outsourcing quote often already includes the extras. To compare fairly, you need to put both options on the same line-by-line sheet.

The short answer: an in-house employee costs much more than their salary. In the USA, benefits added about 46 cents to every dollar of wages in June 2026, before recruiting, equipment, office and management costs. Outsourcing is usually cheaper for roles you can define clearly and measure. Keeping the role in-house is usually better for core, confidential or fast-changing work.

Step 1: Work Out the True Cost of an In-House Hire

The U.S. Bureau of Labor Statistics reported that in June 2026, civilian employers spent an average of $49.46 per hour worked: $33.85 in wages and salaries and $15.61 in benefits. Benefits made up about 31.6% of total compensation, which is about 46% on top of wages.

Then add the costs that do not appear in those figures. Here is an example for a role paid $60,000 a year:

Cost line (example)

Year one

How it was worked out

Salary

$60,000

Base pay

Benefits and employer taxes

$27,700

About 46% of wages, using the BLS average

Recruitment

$9,000

Example agency fee of 15% of salary

Equipment and software

$3,000

Laptop, licences, phone

Workspace

$6,000

Desk space, utilities, share of rent

Onboarding and management time

$2,500

Training hours and manager time

Total

$108,200

About 1.8 times the salary

Example only. Your figures depend on location, role and benefits.

Step 2: Price the Outsourced Option the Same Way

Ask every provider for an all-in monthly price per person, and what it includes. Then add the cost that stays with you: your own time managing the work.

Option (example quotes)

Year one

What is included

Managed outsourcing, local team

$78,000 + $2,500 management time

Salary, employer costs, equipment, cover for leave

Dedicated offshore staff

$30,000 + $2,500 management time

Full-time person, payroll, equipment, replacement if they leave

Freelancer or project-based

Depends on hours or scope

Output only; you manage quality and continuity

In this example, the in-house hire costs $108,200, managed outsourcing $80,500 and offshore staff $32,500 in year one. From year two, the in-house cost drops because recruitment is a one-off, so compare over two or three years too.

Step 3: Add the Employer Costs Where You Hire

If you employ people directly, these costs come on top of salary. A provider that employs the staff for you handles them inside its price.

Country

Employer costs on top of pay

USA

Employer share of Social Security (6.2%) and Medicare (1.45%), federal and state unemployment taxes, and workers' compensation insurance.

UK

Employer National Insurance of 15% on earnings above £5,000 a year in 2026 to 2027, workplace pension contributions and employers' liability insurance.

Canada

Employer CPP contributions that match the employee's, and EI premiums at 1.4 times the employee's premium.

Australia

Superannuation guarantee of 12% of ordinary time earnings, which under Payday Super, from 1 July 2026, must reach the employee's fund within 7 business days of payday.

The Costs People Forget on Both Sides

Hidden costs of in-house

Hidden costs of outsourcing

Time to hire: the seat is empty for weeks while work waits

Handover time while the provider learns your process

Turnover: if the person leaves, you pay to hire again

Time zone gaps if hours are not agreed upfront

Cover for holidays and sick leave

Exit costs or notice periods in the contract

Training and career development

Less direct control over daily priorities

One Rule Before You Use Contractors

Paying someone as a contractor when the work looks like employment is not a saving; it is a risk. Tax authorities look at who controls the work, how the person is paid and whether they work only for you. In the USA, the IRS sets out how to tell an independent contractor from an employee. A provider that employs the staff itself takes this risk off your desk.

Decision Guide: Outsource or Hire In-House?

Your situation

Better choice

The work is repeatable and easy to measure (support, admin, data entry, bookkeeping, payroll)

Outsource

You need someone within weeks, not months

Outsource

Demand goes up and down with seasons or projects

Outsource

The role holds your core know-how or sensitive strategy

In-house

The work changes every day and needs constant face-to-face decisions

In-house

You want a long-term team member but can't find one locally

Dedicated offshore staff, then decide later

Many businesses use both: core people in-house, and support roles outsourced. Read our guide to remote staffing models to see the options side by side, or learn how to outsource payroll as a first step.

Frequently Asked Questions

How much more than salary does an employee cost?

In the USA, benefits alone added about 46% on top of wages in June 2026, based on BLS data. Recruiting, equipment, space and management time add more, so year one can reach well over 1.5 times the salary.

Is outsourcing always cheaper?

No. It is usually cheaper for clearly defined, repeatable work. For core or confidential roles, the extra control of an employee can be worth the higher cost.

What should an outsourcing quote include?

The monthly price per person, what it covers (pay, employer costs, equipment, leave cover, replacement), working hours, notice period and exit terms.

Can I move an outsourced role in-house later?

Often yes. Check the contract for any transfer fee or minimum term before you sign.

How long does it take to set up an outsourced team?

Simple roles can start within a few weeks once the role, hours and tools are agreed. Specialist roles take longer.
